Situation
Oversells, partial shipments, and manual reconciliation were burning the operations team. The storefront and the warehouse were both right in their own system, which is how you get 2 a.m. fire drills.
What we focused on
- Source of truth: Per entity, SKU, price, stock, with explicit override paths.
- Retries & dead letters: Poison messages didn’t silently loop forever.
- Observability: Dashboards ops could read, latency, error rates, backlog depth.
Outcome
Dramatically fewer stock mismatches and a support queue that wasn’t permanently on fire.
