Situation

The RFP asked vendors for everything at once, demos rewarded theatre, and internal stakeholders measured success differently. Without alignment upfront, selection turns into a beauty contest followed by regret.

What we focused on

  • Weighted criteria: Editor UX, integrations, TCO, and migration risk, explicitly traded off.
  • Proof tasks: Scenarios vendors had to reproduce in a follow-up, not slide promises.
  • Decision memo: One-page rationale finance and IT could sign, reducing revisit every quarter.

Outcome

A decision that survived leadership change and a roadmap that didn’t assume infinite implementation budget.
